One of the more interesting questions in AI isn’t whether Chinese models will catch up to their US counterparts.
It’s whether China even wants to compete on the same terms.
Chinese AI labs are releasing high-quality open-source models at a pace that commercial Western labs simply cannot match. Many interpret this as generosity or a commitment to open innovation. That seems unlikely.
A more coherent reading is strategic deflation.
Flood the market with capable, free models. Compress the economics of frontier foundation models just as market leaders like Anthropic and OpenAI are preparing for IPOs. Force investors to question whether the extraordinary valuations of closed-model companies are sustainable. If the foundation model layer becomes commoditised, value migrates elsewhere.
Where?
Potentially into physical AI.
China already dominates much of the manufacturing supply chain, industrial automation and robotics ecosystem. If intelligence becomes abundant and inexpensive, the scarce asset is no longer the model - it’s the ability to embed that intelligence into millions of physical systems at industrial scale.
In other words, commoditise software AI while pivoting towards silicon AI.
It’s a familiar strategic pattern. China has repeatedly accepted thin margins - or no margins - in one layer of the technology stack to establish dominance in another where long-term leverage is greater.
None of this means open-source AI is bad. Quite the opposite. It will accelerate adoption and innovation globally.
But commercial dynamics and geopolitical strategy are not the same thing.
For boards and CIOs, the conversation should now extend beyond model performance and cost. Country of origin, supply-chain resilience and strategic dependency are becoming architectural decisions, much as they did during the Huawei 5G debate.
The AI race may not ultimately be won by whoever builds the smartest model. It may be won by whoever determines where the industry’s profits - and strategic leverage - ultimately reside.
